1. Inventory the sources

2. Define the shared model
Decide once, for the whole company, how revenue, cost, margin and customer are defined. This is a leadership decision, not an IT one.
3. Centralise transformation
Put the logic in a platform where it is owned and documented — not in Excel formulas owned by individual controllers.
